Axiarete AI makes application rationalization an AI-driven capability instead of a perpetual consulting exercise.
HFS Research
01Why HFS named Axiarete a Hot Tech
HFS describes Axiarete as an early-stage agentic platform for IT governance and operations. It builds a living graph of an enterprise’s applications, data and infrastructure, then puts AI agents to work rationalizing, modernizing and securing that estate under human approval.
HFS gives two reasons for the designation, which in its words “set it apart from the dashboard generation that came before.”
Understanding from the estate itself
Axiarete builds its understanding of an estate from the enterprise’s own code, logs and configuration, rather than from documentation that was never accurate.
An arm that does the work
AxiareteForge performs the consolidation, modernization and remediation the platform recommends, so insight becomes delivered change.
That combination, HFS writes, places Axiarete “squarely in the services-codified-as-software part of the Services-as-Software™ landscape.”
02The problem HFS describes
HFS starts with work that enterprises have funded for decades without seeing the end of it: portfolio discovery, application rationalization, technical debt assessment and the modernization roadmap that follows. Put plainly, it says, “many rationalization studies are obsolete before they even get to a readout.” HFS traces this to three levels of failure.
Most estates are split across five to ten systems, from the CMDB and IT asset management to code repositories and contract systems, and they frequently disagree.
Enterprises that can count thousands of applications still cannot say which can be retired safely. Surveys, interviews and opinions fill the gap.
What legacy systems actually do is no longer documented. The people who knew have retired, and the skills to decipher the systems have gone with them.
A manufacturing IT leader told HFS that, without AI-generated recommendations on what to retire, consolidate or replace, the same rationalization work would take four to five years.
HFS: “This is an order-of-magnitude difference in one of the most challenging aspects of managing and modernizing large, complex estates.”
03Understanding built from the estate itself
According to HFS, Axiarete spent its first two years building a data foundation from first principles, working from the raw artifacts every enterprise already has: code, logs and configuration.
It builds an understanding of each system and connects them into one view of the portfolio, covering business context, capabilities, embedded business rules, architecture, technical health, performance and risk.
A capability map, ISO-compliant technical documentation, user journeys and an architecture view, all extracted from the code base itself.
Analysis of vendor documentation, logs, configuration and customization.
HFS notes that enterprises running undocumented legacy systems consistently rate this among the most valuable outputs, and that Axiarete works at the level of the whole technology landscape: applications, infrastructure, data, dependencies, risk, cost and business context.
“Building the graph from code rather than from documentation is the right architectural call; and the business translation layer, which maps each technical issue to the business process it threatens, is the part that turns an engineering artifact into a CIO decision tool.”

04From discovery to the CIO Command Center
HFS describes a stack of modules that moves from discovery to results, with every phase feeding a configurable command center for the CIO or CTO. The order is deliberate. Rationalization comes before modernization, as HFS puts it, “because there’s no sense in modernizing what won’t exist soon.”
- VisibilityA business-process and capability-level understanding of the estate.
- RationalizationDecide what to retain, consolidate, replace or retire.
- ModernizationDelivered in waves, so value arrives incrementally.
- Technical health and securityAssessed against a 300-point framework derived from ISO, NIST, OWASP and other standards, with every finding mapped to business risk and a remediation path.
- AI readinessAn evaluation of where the estate is ready for AI.
- CIO Command CenterA configurable view for the CIO or CTO, fed by every phase.
HFS reports that the application security module, spanning static analysis, supply chain, runtime and secrets detection through reachability and blast-radius analysis to agent-drafted fixes with SBOM and AIBOM evidence, is live in Fortune 500 production.
05AxiareteForge: from recommendation to delivery
HFS traces AxiareteForge to a gap Axiarete met in its own business. A platform that could analyze 500 systems and produce a rationalization roadmap in two months still left customers without the capacity to execute it.
AxiareteForge, launched in early 2026, delivers AI-augmented software engineering as a product rather than a staffing model, aimed at the 80% of an estate that sits outside well-funded flagship programs.
The program spanned rationalization, technical health, technical debt reduction and modernization. The client’s chief architect says three months of work produced a complete compass for how the organization intends to govern, optimize and manage those systems.
Reduces and simplifies the application estate.
Runtime upgrades, re-architecture and cloud optimization.
Dependency updates and security remediation.
HFS describes a closed loop: discovery identifies the work, forward-deployed engineers and AI agents deliver it, and the platform manages the result. Engagements range from quick sprints to enterprise-wide programs, with outcomes fixed up front.
Axiarete does not price on time and materials; the platform is a subscription, and services are tied to outcomes. Around 90% of the work is performed by agents, under human oversight throughout.
06Governance as a gating feature
“Governance is treated as a gating feature rather than a footnote, which is appropriate for a platform asking for write access to production estates.”
HFS Research
Agents run in one of three autonomy modes, within pre-authorized boundaries and a defined blast radius:
- Every change flows through the organization’s existing controls and pipelines.
- Outputs are evidence-linked.
- Neither Axiarete nor its model providers train on customer data.
- Each customer has a dedicated cloud environment.
- SOC 2 Type II attestation, ISO/IEC 27001 and ISO/IEC 42001 certification, HIPAA compliance and GDPR alignment.
07Where Axiarete is heading
HFS observes that Axiarete’s own path mirrors its direction. It began with insights, moved to full optimization recommendations when customers could not act on insights alone, and added AxiareteForge when they could not act on the recommendations. It is now extending its IT governance and operations capabilities to support security, observability and disaster recovery.
- InsightsA current, evidence-based view of the estate
- RecommendationsFull optimization decisions
- ExecutionAxiareteForge delivers the change
- Responsible autonomyThe stated destination
The stated destination is responsible autonomy in IT operations and governance: a portfolio that optimizes and heals itself, gated by a validation and assurance engine, with technical debt eliminated at the point of origination.
HFS advises leaders to treat this as a direction of travel, and to evaluate Axiarete today on its discovery depth, its rationalization decisions and AxiareteForge’s execution throughput.
08HFS’ take
“Axiarete AI earns its Hot Tech designation for attacking a spend category that enterprises have paid for repeatedly but rarely received compounding value.”
HFS’ take
“The execution arm is what separates Axiarete from the dashboards that preceded it, as it eliminates overreliance on opinions and tribal knowledge by tying rapid, detailed analysis directly to a modernization engine.”
HFS’ take
“Axiarete is a small team operating inside Fortune 10 and Fortune 500 environments, which speaks to the robustness of its technology.”
HFS’ take
HFS is also clear about what will shape the next chapter. Axiarete sells primarily to the CIO organization today, and HFS sees the opportunity in reaching the business process owners who typically hold the budgets for the programs its platform supports.
It expects competition from global systems integrators that are investing in similar tooling, and notes that Axiarete is already shifting toward process-led capabilities.
“For CIOs carrying a technical debt backlog with no visible end, Axiarete is a credible and unusually well-positioned nascent and agile option, strongest where it is proven and well worth watching as the execution arm matures.”
